Cold email isn't dead. What died is sending 500 generic emails from your corporate Gmail and hoping for replies. Today, with the right tools and a well-built process, B2B cold email is still one of the most profitable channels for generating opportunities. You don't need to invest in ads, you don't depend on an algorithm, and you can reach the decision-maker directly. If you haven't defined who you're going to write to yet, before you keep reading check out our guide on how to create buyer personas - without that, everything else fails.
In this guide we show you the complete process to build your cold email operation from scratch: which tools to sign up for, how to configure them, how to get leads, how to write sequences that convert, and how to measure results. All based on real campaigns we run for B2B clients.

Step 1 - Sign up for Instantly and set up your infrastructure

Instantly is the platform you'll use to send emails, warm up inboxes, track opens and manage replies. There are two plans that matter: Growth ($47 USD/month), which gives you 5,000 leads and 5,000 emails/month, or Hypergrowth ($97 USD/month) with 25,000 leads and 100,000 emails/month. To get started, Growth is more than enough.
  • Buy 3 secondary domains Golden rule: never use your main domain for cold email. If you get flagged as spam, your corporate domain gets burned. Buy 3 domains similar to your brand (e.g. yourbrand.org, yourbrand.net, yourbrand.info) on Namecheap or similar for ~$10 USD/domain/year. If you need help choosing, check out our guide on where to buy a domain.
  • Create 3 inboxes per domain (9 total) Each inbox uses the real first and last name of someone on the team (e.g. juan@yourbrand.org, maria@yourbrand.net). Don't use info@ or contact@ - spam filters detect them. 9 inboxes at 40-50 emails/day each gives you a capacity of 360-450 emails per day.
  • Configure DNS on each domain Before sending any email, each domain needs 4 DNS records: SPF (authorizes which servers can send from your domain), DKIM (cryptographic signature that verifies the email wasn't altered), DMARC (policy for what to do if SPF/DKIM fail), and a Tracking CNAME (your own domain for open tracking). Instantly gives you the exact values for each one. Copying and pasting them into your DNS provider takes 15 minutes per domain.
  • Turn on warmup and wait New inboxes can't send volume from day 1. Instantly has built-in warmup that simulates real conversations between inboxes in its pool. At least 2 weeks of warmup before your first campaign, ideally 4+ weeks. Aim for a health score of 98%+. This is the part that requires the most patience, but skipping it destroys your domain's reputation.

Step 2 - Sign up for Apollo and get quality leads

Apollo is your B2B contact database. With the Basic plan ($49 USD/month) you get 2,500 enrichment credits. Each credit gives you a contact's verified email. But Apollo isn't the only source - and it's not always the best one.
Once inside Apollo, use the advanced filters to build your search: industry, job title, company size, location, keywords in the profile. Save the search so you can come back to it. Export the results with the email column included (it sounds obvious, but if you don't select it explicitly, Apollo doesn't export it and you lose credits).
  • Lead sources: don't rely on Apollo alone In our experience, the best leads don't always come from Apollo. GitHub scraping, LinkedIn Sales Navigator, industry directories and your own databases usually deliver better quality. The key is that the lead has a verified email and a visible profile. If you're going to complement with other sources, here are free prospecting techniques.
  • Verify emails before uploading This isn't optional. Use ZeroBounce or Snov.io (~$39 USD/month) to verify every email before uploading it to Instantly. If you send emails to addresses that don't exist, your bounce rate goes up, your reputation goes down, and you start landing in spam. Target: bounce rate below 3%. In campaigns we run, we got 1.8% by verifying beforehand.
  • Segment your leads by quality Not all leads are equal. Classify them into tiers: Tier A (verified email + complete profile + buying intent signals), Tier B (verified email + partial profile), Tier C (no email, requires enrichment), Tier D (personal emails like @gmail). Always start with Tier A - there are fewer of them but they convert more. Defining who to contact is part of building your buyer persona.
  • Upload the leads to Instantly Upload the CSV to Instantly, assign it to a campaign, and check that the fields were mapped correctly (first name, last name, company, email). Instantly shows you a preview before confirming. Review it - errors here mean broken personalization later.

Step 3 - Write sequences and create variants
  • A sequence structure that works A typical sequence has 4-5 spaced-out emails: Email 1 (Day 0) first approach, lay out the problem your product solves. Email 2 (Day 3) short follow-up, new angle or data point. Email 3 (Day 7) social proof or success story. Email 4 (Day 14) last attempt, different tone. Copy rules: 100 words max per email, no heavy HTML or images (plain text), a single clear CTA, real personalization with name and company, and never open with 'Dear Sir/Madam' or 'Let me introduce myself, I'm...'. If you want to improve the conversion of your messages, these conversion principles apply to emails too.
  • Create A/B variants of the first email Instantly lets you create variants of the same email to test which angle works best. We recommend testing 2 variants at a time (not 3, the result is cleaner). Try different angles: one based on the pain your prospect already has ('you're losing money on X') vs an aspirational one ('you could achieve Y'). In our experience, present pain always beats future aspiration. The variant that talks about a real problem the lead has converts up to 3x more than the generic one.
  • Follow-ups are where the money is A fact nobody expects: in campaigns we run, the follow-up sequence to people who did NOT open the first email had a 2.5% reply rate - almost 3 times more than the initial email (0.9%). The first email can land at a bad moment, go to Promotions, or fail to grab attention with its subject. A follow-up with a different subject gives them a second chance. Don't cut the sequence after the first email.
  • Campaign settings in Instantly Schedule: Monday to Friday, 9:00-18:00 in the lead's time zone. Daily limit: 40-50 emails per inbox. Delay between emails: 3-8 minutes (random, to look human). Tracking: open tracking ON, click tracking ON. Warmup: keep it active even during campaigns. Stop on reply: always on. These are the settings we use and they've worked.

Step 4 - Launch, measure and optimize

Before launching to all your leads, run a test with 50-100 emails. Check that they land in the inbox (not spam), that tracking works, and that replies notify you. Once validated, ramp up gradually: weeks 1-2 with low volume, weeks 3-4 you scale up. Monitor daily: open rate (benchmark: 22-28%), reply rate (benchmark: 2-4%), bounce rate (it has to stay below 3%). If your open rate is low, the problem is the subject line. If the open rate is fine but nobody replies, the problem is the copy. If the bounce rate goes up, stop and verify the remaining emails. To better understand how B2B marketing automation works, you can complement this guide with that one.
  • Real costs of the whole operation Instantly Growth: $47 USD/month. Apollo Basic: $49 USD/month. ZeroBounce or Snov.io: $39 USD/month. 3 domains on Namecheap: ~$2.5 USD/month prorated. Total: ~$137 USD/month. For less than $140 USD/month you get a prospecting machine that can reach 1,500+ new leads per month. Compare that with the cost of Google Ads or LinkedIn Ads for B2B.
  • Common mistakes that ruin your campaign Not verifying emails before uploading - unnecessary early bounces. Not setting up tracking domains from the start - incomplete metrics. Subject lines that are too long - direct impact on open rate. Not excluding current clients from the list - bad image. Not answering replies quickly - hot opportunities go cold within hours. Sending without prior warmup - everything goes to spam.
  • What to do with people who don't reply After 4-5 touches with no reply, don't delete them. Export them to a nurturing list: monthly newsletter, valuable content, product updates. Not everyone buys today, but if you stay present, when they have the need they'll think of you. If you use automation in your business, this step happens on its own.
  • Metrics you need to check every week Open rate per variant (to decide which subject works). Reply rate per variant (to decide which copy works). Total bounce rate (if it goes above 3%, stop). Positive vs negative replies (ideal ratio: 40%+ positive). Cost per opportunity (divide your monthly spend by the number of positive replies). These metrics tell you whether you need to change the copy, the list, or the infrastructure.
